When I was drawn into this game, one argument was that you could buy an army and then make it work differently by just changing warcaster/warlock. Now, thats's true in a sense, but as we know, matching caster/lock with the right units, beasts etc is an important part of the game.
However, if we roll back (my) time a bit, what about trying to create a list that works well with as many warlocks as possible – the optimal generic list? And to make it more of a sport, staying within the sub-factions (not necessarily theme though). So the challenge is this: Build a list that is as versatile as possible when it comes to exchanging warlock. Same units, same beasts, same solos (except that you may need some filler options to make up for different warbeast points).
(It might even come in handy if traveling light!)

Since Warlocks are specifically designed to play in different ways, it is very difficult to simply play the same models with them. For example, I might be able to construct a 'beast list which both Arkadius and Carver like but Midas will struggle (despite his feat). I think the challenge might be more reasonable if you are allowed to swap, say, a third of your points while still re-using a core of models.
For Farrow, I think Carver, Arkadius, Sturm & Drang, and to some extent Midas can all play a group of Gun Boars with Targ and a Splatter Boar or two for Animus support. Although Helga gives the 'beasts Gang Fighter, she really wants more infantry in her lists.
In Blindwater, Jaga-Jaga, Calaban, and Barnabas can all play ranged lists well. Maelok, though, needs durable models for his feat (normally tons of Posse) and Rask also likes some melee presence. I really can't think of a list I would want with all of them.

Agree on your initial points; that'd be the challenge I guess the approach would have to focus on avoiding too massive deficits rather than finding common strengths?

Interesting challenge. I would say: Warcaster - Road Hog - Road Hog - Gun Boar - Gun Boar - Battle Boar Meat Thresher Farrow Brigands (full) - Brigand Warlord (free) Farrow Brigands (full) - Brigand Warlord (free)
This equals 75 pts on the dot with Carver and S&D. Add a Swamp Gobber chef for Helga, two for Midas. Add Targ for Dr. Arkadius. I've only really got playing experience with Carver, Arkadius, and Helga, but the other two seem like they would benefit from most of these units/beasts as well.
Reasons: - Road Hog: SPR10's are nice with anybody. They are a great assassination tool for Arkadius (Feat Frenzy forward 8" + Full Boar (+2 SPD) Assault 10" + SPR 10" equals 28" threat!) and react well with Helga's assassination run (she knocks the 'caster down, her army shoots the crap out of it). Carver can make them hit very hard (Feat), fast (+4 SPD with Mobility and Full Boar), and hard to kill (ARM 21). - Gun Boar: Not much help to Carver, except he can make them hit above their weight class with Feat and Primal. However, they do really well clearing out opponent's support units (like Choir or Beast Handlers), since they are ARM 20 with Carver and so have some survivability. Helga loves them, as they put more shots onto a knocked down 'caster. Arkadius would rather have two Battle Boars, but they can still get some work done under him. - Battle Boar: Everybody wants one (at least). Giving out Primal is almost mandatory, and Berserk and Overtake work well for clearing units (even Sentinels), especially with some damage buff (Carver's feat, Arkadius Crippling Grasp, Midas Calamity). - Meat Thresher: I liked before the CID, even more now. Helga loves it for the additional knockdown tech. S&D loves it for TK and Polarity Shield. It can get crazy damage dice with Carver's feat (5 dice!). And concealment for everything moving up behind it. - Brigands +UA: Kind of a standard with Farrow now. Prey means they hit way harder than normal (a unit can easily dispatch a Heavy, even a Khador one), Reposition keeps them away from being easily engaged. Dig In and Tough help them stay alive to do their job. I've found two units to be very hard for an opponent to deal with.

I'd say stokerd is spot on, that's probably as good a generic pig list as you're ever going to get. Gun Boars are only Arm 19 under Batten though I think two Gun Boars work very well with Arkadius though, they're a great supplement to the assassination run.

My take would be
Road Hog Road Hog War Hog War Hog Splatter Boar Splatter Boar Battle Boar Battle Boar
and run it with either Arkadius (+ Targ, Gobber Chef, 2 Feral Gheists)
or Carver (+ Gobber Chef and either Targ/Maximus for Theme or Lanyssa Ryssell out of Theme).
Maybe I should try this list with Sturm and Drang some day.

The above makes a great Carver or Arkadius list, but the other 'casters want more than just battlegroup.

Wrassler, Blindwalker, 3 posse, plus whatever is pretty flexible. Barney is kind of an all-arounder, Maelok brings defensive tech and a fixes hit and damage, Rask brings different defensive tech and makes them hit like trucks. Maelok and Rask bring similar things to Posse but in slightly different ways. Tell me where I am wrong but the Road Hog doesn't have assault any more does it? Its not on card.
